A request for quotation, or RFQ, is more than a message asking for the best price. It tells suppliers what they are expected to quote and gives you a common basis for comparing offers.
When an RFQ is vague, suppliers make different assumptions. One may quote a basic model, another a higher specification, and a third may exclude important accessories or services. Their prices look comparable but are not.
A clear RFQ saves time on both sides and improves the quality of the sourcing decision.
Begin with the business context
Suppliers need to understand how the product will be used. Briefly explain:
- buyer or project type;
- intended application;
- destination country;
- operating environment;
- target users or facility;
- whether the request is for a pilot, repeat order, distribution, or project installation;
- expected decision and delivery timeline.
Context helps the supplier identify unsuitable assumptions. A solar system for a remote clinic differs from one for a hotel. Furniture for a commercial project differs from retail furniture. Electronics for a prototype differ from products ready for mass production.
Do not disclose unnecessary confidential information. Provide enough context to support a correct technical and commercial response.
Define the product or project scope
List every item the supplier is expected to quote. Use part numbers, line numbers, or a bill of quantities where appropriate.
For each item, include:
- product name and intended use;
- dimensions or capacity;
- material and finish;
- performance requirements;
- model or reference standard;
- required quantity;
- acceptable tolerance;
- accessories and consumables;
- packaging and labeling;
- reference photos, drawings, or data sheets;
- mandatory and preferred features.
Mark unclear points as questions instead of allowing suppliers to guess.
Add category-specific information
Equipment and production lines
Include target output, input material, product format, automation expectations, available utilities, site conditions, and required installation or training support.
Furniture and building materials
Include drawings, dimensions, materials, finishes, color references, relevant performance requirements, packaging, installation responsibilities, and room or project schedules.
Medical equipment
Include department use, equipment list, required functions, destination requirements, power standard, accessories, training, documentation, and certification requirements identified by the buyer.
Automotive parts
Include vehicle make, model, year, engine or chassis references where relevant, part numbers, quality level, packaging, and destination market.
Electronics and smart hardware
Include development stage, functional specification, interfaces, component requirements, firmware scope, testing, enclosure, prototype quantity, expected production volume, and documentation ownership.
Solar and energy systems
Include load profile, site type, grid condition, backup requirement, operating hours, environmental conditions, system capacity, major component preferences, installation scope, and monitoring needs.
The right RFQ structure changes with the product and application, so every request should be adapted to the buyer’s actual operating conditions and decision criteria.
State the expected quotation format
Ask every supplier to respond in a consistent structure. The quotation should identify:
- model and specification;
- unit and total price;
- quantity and MOQ;
- included and excluded items;
- sample, tooling, mold, engineering, or design charges;
- packing details;
- production lead time;
- quotation validity;
- payment stages;
- delivery term and handover point;
- warranty and after-sales scope;
- recommended spare parts or consumables;
- required documents and certificates;
- assumptions and deviations from the RFQ.
Ask suppliers to highlight every proposed alternative. Silent substitutions create problems later.
Separate mandatory requirements from preferences
If every point is mandatory, suppliers may decline the project or add unnecessary cost. If nothing is mandatory, quotations may not meet your real needs.
Use three levels:
- Mandatory: the offer cannot be accepted without this requirement.
- Preferred: you value this feature but will consider alternatives.
- Supplier proposal: the supplier may recommend a suitable configuration.
This encourages practical solutions without losing control of essential requirements.
Ask technical questions, not only prices
Useful RFQ questions include:
- Which parts of the requirement need clarification?
- What configuration do you recommend and why?
- Which components or processes are completed internally?
- What are the main price drivers?
- What could affect the delivery schedule?
- Which tests are completed before shipment?
- What similar applications have you supplied?
- Which spare parts or consumables should be planned?
- What support is available after delivery?
A supplier’s questions and explanations are part of the evaluation. A fast price with no technical discussion may be less useful than a slower response that identifies important gaps.
Provide a response deadline and communication process
Set a realistic quotation deadline. Complex equipment and project packages need technical review, so an immediate price may be unreliable.
Explain the deadline for clarification questions, submission date, expected format, contact person, and whether a technical meeting or factory visit will follow. When appropriate, keep important clarifications available to all shortlisted suppliers so the comparison remains fair.
Review quotations for assumptions and gaps
When quotations arrive, do not compare prices immediately. First check:
- Did the supplier quote every line item?
- Does the proposed specification match the RFQ?
- Are optional items clearly separated?
- Are quantities and currencies consistent?
- Are packaging and delivery assumptions clear?
- Are lead time and payment stages defined?
- Are required documents included?
- Did the supplier identify deviations?
- Which technical questions remain unanswered?
Create a clarification list for each supplier and update the comparison only after major gaps are resolved. This is essential when comparing suppliers beyond price.
A clear RFQ improves the entire sourcing process
The RFQ becomes a reference for quotation comparison, technical meetings, sample approval, production follow-up, inspection, and final acceptance. Time spent defining the requirement early can prevent repeated changes and misunderstandings later.
